How DeFi projects build a strong community Consensus: The journey of operating from 40 million to 800 million in Lock-up Position.
Reconstructing a Strong Community Consensus: The Path to Success for a DeFi Project
In the current project incubation process, building a strong community consensus system has become an important challenge, especially for the high-quality user base in the DeFi sector. After all, the higher the quality and purchasing power of users, the more difficult it often is to mobilize their participation.
We have noticed an outstanding operational case where they constructed a strong user community through an excellent Consensus-building system. We analyzed this Consensus operational system, hoping to provide some valuable experiences and insights for other projects.
Project Background
The project originally was an automated market maker protocol for stablecoins in the Solana ecosystem, with a peak total locked value exceeding $200 million. However, the turmoil in the cryptocurrency market in 2022 led it into a liquidity and trust crisis. In the face of survival challenges, the team decisively transformed, launching new products that focus on the dynamic liquidity market maker (DLMM) mechanism and proposed the core concept of "community Consensus network."
Key measures for transformation include:
Technical upgrade: DLMM mechanism optimizes capital efficiency, supports dynamic price range settings, significantly enhancing the earning potential of liquidity providers.
Community Reconstruction: Through user training camps and token incentives, transform users from passive participants into active co-builders.
Ecosystem Integration: Collaborating with multiple projects to expand transaction volume and user base.
Global Layout: Reach global user communities through multilingual support and regional teams.
In early 2024, the project promoted the total locked value to soar from 40 million USD to 160 million USD through a points system and community activities, with daily trading volume ranking among the top in the Solana ecosystem. The current total locked amount has even grown to 800 million USD.
The project has demonstrated through concrete actions that an excellent consensus-building system can also contribute to the growth of DeFi in this round of bull market.
Community: Education-Driven Consensus Engine
The user training camp of this project is the core pillar of its community operation.
This is a free two-day educational workshop held monthly, aimed at transforming novices into qualified liquidity providers through on-chain practical training. So far, the bootcamp has hosted 16 sessions, training over 15,000 certified graduates, covering both beginners and advanced users. The courses are hosted by experienced users, covering topics such as DLMM operations, liquidity strategies, impermanent loss management, and fee optimization, supporting both live and recorded formats to ensure global users can participate flexibly.
seed user source
The project mainly targets liquidity providers and token issuers on Solana. The platform tools are particularly attractive to yield users pursuing "capital efficiency" and project parties seeking fair launch infrastructure. An article pointed out: "The project is seeking to collaborate with liquidity providers dedicated to short-term and long-term support for the platform and Solana." In fact, this has attracted early enthusiasts ( such as token traders ) and the launch platform community.
The initial seed users were active liquidity providers and early Solana traders. The explosive growth during the launch of a certain meme coin in 2025 indicated that the meme community was a key driving force. From February to March 2024, the project's total locked value surged from approximately $40 million to $160 million, which the team attributed to the user community: "Without you, we couldn't have done it!" This indicates that there are already thousands of enthusiastic users forming the early community foundation. Early content creators (, such as cryptocurrency social media influencers and strategy educators ), also contributed to the dissemination of knowledge. After the formal launch of the user community and training camp, these enthusiasts were further transformed into staunch supporters.
Training Camp Process
The training camp adopts a strict practical and assessment mechanism to ensure that participants truly master the relevant skills:
Day 1: Participants deposit at least $100 of liquidity in non-stablecoin trading pairs, hold for at least 1 hour, and obtain the "Trainee" identity badge.
The next day: Verify positive returns through the exam, submit a screenshot of the position and pass the manual review. Those who qualify will receive an NFT graduation certificate and be promoted to "Junior Member" status.
Requirements include:
Participate in the course for no less than 1 hour.
Provide liquidity of no less than 100 USD and choose non-stablecoin trading pairs.
Achieve positive returns by the end of the course.
Completers not only receive NFT certificates and community identities, but also unlock advanced training courses, exclusive communication channels, and access to community tools ( such as profit trackers and data analysis dashboards ). This "learning + practice + certification" model effectively filters out users who are willing to contribute to the protocol in the long term.
Build an effective role promotion
The user community of this project is not a loose group, but an organized network linked to role advancement and contributions. Its identity system is divided into four levels, ensuring that community members have a closed loop from participation to empowerment to benefits.
Various core roles have emerged in community operations, including training instructors, community educators (, content creators ), and regional ambassadors/captains. Graduates of the training camp can obtain exclusive identities such as "Junior Member" and can upgrade to Senior Member in the future. The official team also supports incubator projects, attracting experienced professionals and sub-organizations to participate in ecosystem construction.
Incentive Mechanism: The Trinity of Product, Governance, and Honor
The incentive system of this project operates through three parallel tracks: economic returns, governance participation, and honor incentives, deeply binding user behavior with the interests of the protocol, and deriving governance functions through the user community.
Incentives: Fee Sharing and Points
Liquidity Fee Sharing for Locked Assets
By launching the platform, the project realizes the permanent lock-up of initial liquidity, and all transaction fees are allocated to liquidity providers, initial deployers, partners, and community organizations. General transactions are distributed at 33%/33%/33%, while recommended transactions are distributed at 25%/25%/25%/25%. The new mechanism further innovates by allowing the project party to design "sprint staking" rewards, where the top N stakers share the rewards proportionally. The earnings are divided into withdrawable rewards and automatically reinvested token rewards, encouraging long-term locking.
Points System
Users earn points by providing liquidity and inviting friends. Points can be exchanged for future token airdrops or privileges, and the community-built leaderboard showcases rankings in real time, stimulating competition. After the points system is launched in early 2024, the total locked value surged from $40 million to $160 million, with trading volume ranking among the top in the ecosystem, proving its incentive effect.
Points acquisition rules: Every $1 total locked value per day = 1 point, every $1 fee per day = 1000 points.
Points platform: Community-built tools for statistics and visualization of points ranking.
Points Usage: Points are expected to be redeemed in token distribution or incentive programs. The details will be determined by the community organization (.
) Governance Incentives: Tokens and Community Empowerment
The project's token is the core of governance, with a total supply of 100 million, of which 80% is controlled by community organizations, and 20% is allocated to early holders and contributors, including 2% reserved for core contributors, with a 6-year linear vesting period. Community organizations empower community decision-making through a locked voting mechanism, covering key parameters such as fee curves, lending protocol integration, and token distribution plans. Governance proposals are openly discussed on the official forum, with plans to introduce on-chain voting to ensure participation from small and medium holders.
The team and the foundation hold 20% of the tokens through a multi-signature wallet, with a 6-year linear vesting schedule, aligning with the long-term goals of the project. The community proposal also includes plans to incentivize content creators and global moderators, reflecting an emphasis on decentralized governance.
Honor Incentive: NFT and Community Recognition
NFTs and Badges: Camp graduates receive NFT certificates, and task completers can earn exclusive achievement tokens. The user community establishes a "Hall of Fame" to recognize annual contributors.
Role Promotion: An upgrade from Trainee to Core Contributor, granting users more privileges such as exclusive channel access, proposal priority, and honors, enhancing the sense of belonging.
This multi-layered incentive links user behavior ( providing liquidity, content creation, and community management ) directly to rewards ### such as points, tokens, and honors (, avoiding the "wool party" phenomenon and ensuring that rewards flow to long-term contributors.
) Use external tools to assist in strategy implementation
In order to better implement the entire system, the user community also utilized the following tools:
Community Task Platform: The official user community task page encourages users to participate in community building and receive rewards. Through the task system, users can complete tasks such as staking and sharing to earn NFTs, points, and privileges, guiding new users to use the platform at a low cost.
Data and Analytics Tools: Community members have developed a range of data analysis dashboards to track key metrics such as revenue, total value locked, user growth, and more. For example, "Fees/Total Value Locked Dashboard", revenue rankings, etc., can help users optimize their strategies.
Community collaboration tools: In addition to social platforms, teams hold AMAs and training camp live broadcasts on multiple channels, and use document collaboration platforms to maintain tutorials. According to community proposals, instant messaging groups, voice live broadcasts, and other methods have also been established to disseminate activity information.
Global Strategy: Building a Cross-Cultural Consensus Network
The project has positioned itself as a global community consensus network since its inception, reaching a wide user base through multilingual support and localized operations.
Multilingual Training Camp: Supports Chinese, Spanish, Turkish, Malay, etc. The first Chinese training camp was successfully held in June 2025, with the Chinese community account responsible for content publishing, attracting coverage from Chinese crypto media.
Regional Teams: In 2025, plans will be made to establish regional teams in Asia-Pacific, Europe, Latin America, Africa, India, and North America. Each team will have an independent identity, activities, and local leaders, competing for participation through a leaderboard incentive. For example, Malaysia has already formed an active local community.
Global Collaboration: Partnering with multiple ecological projects to co-host events and expand the user base. Weekly community meetings publicly share development progress and governance resolutions, enhancing transparency.
Operation Closed Loop: Screening → Cultivation → Solidification Growth Engine
The user community operation logic of this project can be summarized as three layers of collaboration:
Filter real participants: The training camp filters out speculators and attracts genuine users through on-chain tasks ### with a liquidity of no less than $100, positive returns (, and manual review. The task platform further selects active users through social tasks ) that involve following, posting, and providing liquidity (.
Cultivating community Consensus: sub-channels on social platforms, identity promotion, and localized management, fostering user engagement. Community tools ) such as data dashboards, profit trackers, and calculators ( help users optimize strategies, while weekly strategy sharing sessions and community live broadcasts enhance interaction.
Solidifying Long-term Contributions: Points, staking mechanisms, and community governance bind user behavior to token rewards, ensuring that community members become long-term stakeholders in the protocol. For example, the new mechanism slows down token selling pressure through "racing staking" and encourages long-term holding.
This closed loop integrates education, motivation, and governance, building a behavior-driven Consensus network that avoids short-term user loss due to "airdrop and leave."
Experience Summary
After analyzing the project's Consensus strategy, we have summarized some key implementation points:
Ensure the professionalism of the product: The reason this project can build a strong user community is that the operational strategy is only a facade; the core lies in the attractiveness of their product to professional users. If the product's strength is average or just a shell application, it is not advisable to blindly imitate.
Seed users determine the landing path: If the community is initially a professional user group, the above path can be directly replicated. If the community is filled with low-quality users, it will be necessary to conduct screening first.
